A KRA names an area of responsibility; a key performance indicator, or KPI, measures an aspect of performance. Connecting them helps a team explain why a number matters. A metric without a clear responsibility can become a target that nobody knows how to influence.
Use an outcome and a measure together
For a hypothetical onboarding coordinator, a KRA could be preparing complete case handoffs. Possible indicators include handoffs returned for missing information and the age of cases waiting for review. Neither number should stand alone without the volume and complexity of work.

Keep the target separate from the definition. Changing a target should not quietly change which records are included in the metric.
Check whether the measure rewards the right behaviour
A coordinator measured only on speed could hand off incomplete cases. A coordinator measured only on completeness could hold ready work unnecessarily. Use the smallest set of measures that captures the result and its important trade-offs.
In a sample of ten fictional handoffs, two are returned. That gives a return rate of 20%, but the next useful question is why. If both returns stem from a recently changed checklist, updating the process may be more useful than treating the number as a personal performance judgement.

Record the population and timing
Define whether the indicator counts cases created, handed off or reviewed during the period. Specify exclusions such as cancelled cases and testing records. Show an empty population as no applicable data rather than a perfect score.
Write the source field and the calculation beside the definition. Have someone reproduce the metric from a small sample before adding it to a dashboard.
Review the connection periodically
When a role changes, revisit both its responsibilities and measures. A KPI should remain attached to an outcome the person can meaningfully influence. Use evidence to support a discussion of progress, obstacles and support; a dashboard number should not automatically decide a consequential employment outcome.
